CommonLit is a nonprofit EdTech company focused on literacy for grades 3-12, dedicated to ensuring that all students graduate high school with the reading and writing skills necessary for college and career. While our team is passionate about exploring product-based and international expansion opportunities, much of our day-to-day focus must remain on improving our current support for U.S. teachers and students. We must ensure that we meet the U.S. Department of Education IAL grant requirements. Therefore, it would be greatly beneficial for student consultants to conduct market research and data analysis.

This case challenges students to design a structured, data-driven framework for international expansion in the global education technology sector. 
Students completing this case will be able to: 
  • Understand CommonLit’s mission, impact model, and operational constraints as a nonprofit EdTech organization. 
  • Analyze global education markets, including literacy needs, technology access, and policy environments across countries. 
  • Differentiate between “highest-need” vs. “best-fit” market expansion strategies and their strategic trade-offs. 
  • Identify key external factors influencing international expansion, including funding opportunities (e.g., Google.org), infrastructure, and language adoption. 
  • Develop a decision matrix framework with weighted criteria to evaluate and prioritize potential expansion markets. 
  • Evaluate competitive landscapes and existing literacy solutions within target countries. 
  • Segment stakeholders and beneficiaries (students, teachers, governments, NGOs) to assess impact and adoption potential. 
  • Assess social, political, and economic considerations that influence scalability and long-term success. 
  • Formulate actionable expansion recommendations, including target regions, partnerships, and entry strategies. 
  • Define clear metrics and decision criteria to guide data-informed international growth decisions.
